How the Theory of Constraints Turns an Impossible Choice into a Win-Win Solution

For more than two thousand years, one sentence from Mencius has been quoted whenever people face a difficult decision:

"I desire fish. I also desire bear's paw. If I cannot have both, I will give up the fish and choose the bear's paw."

Traditionally, this passage teaches us about priorities. When two desirable things cannot both be obtained, we should choose the one of greater value.

But the Theory of Constraints (TOC) asks a different question:

What if fish and bear's paw are not inherently incompatible?

Perhaps the conflict is not between the fish and the bear's paw at all.

Perhaps the conflict exists only because of an assumption.

Is the Conflict Real?

TOC teaches us to question every assumption.

The hidden assumption is usually something like:

"The fish and the bear's paw compete for the same limited resource."

Or

"Obtaining one automatically prevents obtaining the other."

But is that always true?

Not necessarily.


Injection 1

Increase the Supply Instead of Choosing

Imagine the fish represents today's needs, while the bear's paw represents future opportunities.

Instead of choosing one, ask:

Can we increase our capacity so both become available?

Businesses do this every day.

Instead of choosing between higher quality and lower cost, they eliminate waste.

Quality improves.

Costs fall.

They gain both the fish and the bear's paw.

The conflict disappears because the system changed.


Injection 2

Separate Them by Time

Many apparent conflicts only exist because we force them into the same moment.

Eat the fish today.

Save the bear's paw for tomorrow.

Invest today.

Harvest tomorrow.

Train employees today.

Enjoy higher productivity next year.

Both objectives are achieved because they occur at different times.


Injection 3

Create a Better Third Option

The greatest breakthroughs rarely come from making better choices.

They come from creating a new choice.

Suppose the fish represents affordability.

The bear's paw represents luxury.

A company might believe it can only sell inexpensive products or premium products.

Instead, it develops a modular design.

Customers receive premium features at reasonable prices.

Neither fish nor bear's paw is sacrificed.

Innovation removes the conflict.


The Real Lesson

The wisdom of Mencius remains valuable.

If two things are truly impossible to obtain simultaneously, we should choose the one with greater long-term value.

However, TOC reminds us to ask one question before making that sacrifice:

Is the conflict real, or is it created by an assumption?

Many business dilemmas, personal decisions, engineering problems, and public policies appear to require painful trade-offs.

Often, they do not.

Once the incorrect assumption is removed, yesterday's impossible choice becomes tomorrow's competitive advantage.

Perhaps the greatest lesson is this:

The fish and the bear's paw were never enemies. Our assumptions made them appear so.

真正需要挑戰的不是魚與熊掌,而是背後的假設:

「魚與熊掌必須競爭同一份有限資源。」

或者:

「得到魚,就一定失去熊掌。」

這兩個假設真的永遠成立嗎?

未必。

假設:

魚代表今天的需求。

熊掌代表未來更大的價值。

真正該問的,不是:

「我要哪一個?」

而是:

「如何讓自己有能力同時擁有兩者?」

但透過改善流程、消除浪費、減少重工,

品質提高,

成本反而下降。

創造第三種選擇

真正的創新,

不是在魚與熊掌之間做出更好的選擇,

而是創造新的可能。

例如:

魚代表價格便宜。

熊掌代表高品質。

過去企業認為:

只能二選一。

後來透過模組化設計、自動化生產與數位技術,

產品既維持高品質,

價格也更加親民。

不是放棄魚,

也不是放棄熊掌,

而是改變了取得兩者的方法。


TOC 與《孟子》並不衝突

《孟子》教我們的是:

如果客觀事實真的只能選一個,就應該選擇更重要的。

而 TOC 提醒我們:

在做出犧牲之前,先確認「不能兼得」究竟是真理,還是假設。

很多人生、企業、科技與國家政策中的兩難,其實都不是自然法則,而是制度、流程或思維方式造成的限制。

一旦找出並打破那個限制,

昨天的兩難,

就可能成為明天的雙贏。
