How the Theory of Constraints Reinterprets Mao's "On Contradiction"

Since its publication in 1937, On Contradiction has influenced generations of political leaders, military strategists, and students of dialectical thinking.

The central idea is simple:

Everything contains contradictions.

Development occurs because opposing forces struggle against one another.

At different stages, one contradiction becomes the principal contradiction, while others become secondary.

Resolving the principal contradiction allows progress.

Nearly half a century later, Dr. Eliyahu M. Goldratt developed the Theory of Constraints (TOC) and one of its most powerful thinking tools—the Conflict Cloud.

Interestingly, TOC begins with almost the opposite question.

Instead of asking,

"Which contradiction is principal?"

TOC asks,

"Is this contradiction real?"


Mao's View

Suppose a factory faces two objectives.

Increase production.

Improve quality.

A traditional dialectical analysis might say:

Both objectives conflict.

During one period, production is the principal contradiction.

At another time, quality becomes the principal contradiction.

Management should decide which deserves priority.

The contradiction remains.

Only its importance changes.

The apparent conflict is between:

Produce faster.

Inspect more carefully.

Most companies believe they must sacrifice one for the other.


The Hidden Assumption

TOC asks:

Why do we believe speed reduces quality?

Usually because of an assumption:

Faster work creates more mistakes.

But is that always true?

Not necessarily.

Modern automation, better process design, standardized work, mistake-proofing, and real-time feedback often increase both speed and quality simultaneously.

The contradiction disappears.

Not because one side won.

Because the assumption was false.

Replace Trade-offs with Better System Design

Instead of deciding whether production or quality is more important,

redesign the process so quality is built into production.

Examples include:

  • mistake-proofing
  • automation
  • standardized work
  • immediate feedback

Now both objectives improve together.

Many contradictions exist only because departments optimize themselves instead of the entire system.

Production wants longer runs.

Customers want faster delivery.

Each department appears rational.

TOC asks everyone to focus on one common objective:

Increase total system throughput.

Once the common objective becomes clear, many departmental conflicts disappear.

TOC asks:

Why do we believe there is a contradiction at all?

One seeks the correct priority.

The other seeks the incorrect assumption.


Conclusion

The greatest breakthroughs rarely come from choosing one side over the other.

They come from discovering that the apparent contradiction was never fundamental.

When hidden assumptions are challenged, yesterday's impossible trade-off becomes today's competitive advantage.

Perhaps the most powerful lesson is this:

The real enemy is often not the contradiction itself, but the assumption that makes it appear unavoidable.
